Apple Waited 7 Years to Get Foldables Right, then Came the iPhone Duo Crack

The irony of the iPhone Duo launch becomes clearer when viewed against the history of foldable smartphones.

Samsung introduced its first Galaxy Fold in 2019, only to postpone the launch after early review units suffered serious display failures. The company revised the design, improved protection around vulnerable parts of the mechanism, and spent subsequent generations refining the folding architecture. The original Galaxy Fold became an expensive public lesson in how difficult it was to turn a functional folding display into a reliable consumer product

Chinese manufacturers entered the category with considerable ambition and developed their own approaches over the following years. Huawei experimented with different folding formats, while OPPO introduced its Find N in December 2021 with a waterdrop-style hinge designed to reduce the severity of the screen's bend. Honor pursued lightweight structures and increasingly thin folding mechanisms, while vivo and Xiaomi invested in hinge geometry, flexible materials, and manufacturing precision. None of these companies eliminated the possibility of screen damage, but each generation contributed new engineering experience to an increasingly mature industry.

By 2026, the challenge was no longer simply to demonstrate that a folding phone could work. Manufacturers were competing to make devices thinner, reduce visible creases, improve durability, and bring the manufacturing process under tighter control. OPPO's Find N6, introduced earlier this year, incorporated a sophisticated hinge-leveling process using laser scanning and polymer-based 3D printing to correct microscopic imperfections in the supporting structure. The significance of that technology was not merely a smoother-looking display. It reflected years of attention to the tiny mechanical variations that can influence how a flexible screen behaves over thousands of folding cycles.

Apple had the luxury of observing these developments from the sidelines. For years, the company resisted pressure to release a foldable iPhone, maintaining that new technology should reach customers only when it could deliver the quality and experience associated with the brand. When CEO John Ternus finally introduced the Duo in September, he emphasized Apple's standards for quality, durability, and design. Marketing chief Greg Joswiak was dismissive of competing foldables, suggesting that the devices already on the market had offered little inspiration.

Those remarks reflected a familiar Apple philosophy. The company did not invent smartphones, tablets, or smartwatches, but it built enormous businesses by integrating existing technologies into products that consumers found more polished and approachable. Arriving late was a deliberate strategy, and customers accepted the delay because Apple was expected to deliver a better-developed experience.

The early Duo failures have therefore created a credibility problem that goes beyond the number of defective devices. Customers were not purchasing an experimental prototype from a startup attempting an unfamiliar form factor. They were buying a $1,999 Apple product introduced seven years after the industry's first high-profile foldable failure. The company had access to years of competitive intelligence, experienced component suppliers, and some of the world's most sophisticated manufacturing facilities.

Independent durability tests show that at least some iPhone Duo units are capable of withstanding extensive repeated folding, including one widely reported test involving more than 32,000 automated partial cycles. That is encouraging, but it does not resolve the apparent contradiction between devices that survive prolonged testing and others reportedly failing after a few ordinary openings. In reliability engineering, failures occurring almost immediately can indicate weaknesses introduced during manufacturing or assembly, rather than gradual fatigue from long-term use.

This distinction could become crucial to Apple's investigation. If affected devices contain incorrectly aligned components, defective linkages, or assemblies that have accumulated small dimensional errors, the underlying design might be sound while the production process remains insufficiently controlled. If the mechanism itself lacks adequate tolerance for relatively minor variations, however, improving manufacturing quality alone may not eliminate the vulnerability.

For a company that made waiting part of its product strategy, either explanation would be uncomfortable.

A month before the first iPhone Duo reached customers, signs of trouble were already emerging from the production line.

On September 21, Chinese business publication Jiemian News reported, citing sources close to Foxconn's supply chain, that the final assembly yield for the Duo was only slightly above 60%. The report also described earlier difficulties involving the hinge and display components, including insufficient yields, delayed deliveries, and design adjustments that had complicated the production schedule. Equipment and assembly parameters reportedly required continued refinement as the launch approached.

A production yield of 60% does not mean that 40% of phones reaching customers are defective. Manufacturing yields measure how successfully units pass through a production process, and products that fail inspection are supposed to be rejected or reworked before shipment. New products with complicated manufacturing requirements can also experience relatively low yields during early production before the process stabilizes.

Nevertheless, the timing and nature of the reported difficulties are significant. The Duo was approaching retail availability while its most technically demanding components were apparently still presenting manufacturing challenges. The hinge and display are not independent parts that can be perfected in isolation. Their dimensions, positions, and mechanical behavior must remain compatible across a complicated assembly, and minor variations introduced during component production can interact in ways that only become apparent when the complete device is operated.

Consider what happens when a hinge contains numerous components, each manufactured within an individually acceptable tolerance. One metal support may be positioned slightly toward one end of its allowable range, while a connecting piece may be slightly thicker or a spring may apply marginally greater force than expected. Each component can pass inspection, yet their combined effect may reduce the clearance available to the folding display. Engineers refer to this accumulation of dimensional variation as tolerance stack-up, and controlling it is one of the central challenges of precision mass production.

There is currently no public evidence that tolerance stack-up caused the reported Duo failures, nor that Apple knowingly shipped devices that had failed quality testing. But the combination of late-stage manufacturing difficulties and early failures concentrated around the hinge warrants closer scrutiny of the production process. The most useful answers may ultimately come from examining whether defective units belong to particular manufacturing batches, whether damaged components show consistent dimensional variations, and whether the replacement devices incorporate revised parts or assembly procedures.

The supply-chain story also contains another intriguing connection. On October 27, Blue Whale News reported, citing industry sources, that the hinge-leveling process used in the iPhone Duo shared a technical approach with the one employed by OPPO's Find N6. Both reportedly rely on precision polymer deposition to improve the flatness of the structural surface supporting the folding display.

This does not mean the two phones use identical hinge designs, and it certainly does not establish that OPPO's technology is responsible for Apple's failures. It does, however, suggest that Apple is drawing on manufacturing methods already developed within the broader foldable smartphone ecosystem. That makes the integration and validation of the complete mechanism, rather than simply access to advanced technology, an especially important part of the story.

The Duo's troubled launch comes at a revealing moment in Apple's relationship with China.

Over the past several years, Apple has steadily expanded manufacturing outside China, particularly in India, partly to reduce its exposure to tariffs, geopolitical uncertainty, and potential supply disruptions. The strategy has a clear commercial rationale. A company selling hundreds of millions of devices around the world has good reasons to avoid concentrating too much of its production in one country, regardless of how capable that country's manufacturing industry may be.

Yet when Apple needed to manufacture its most mechanically complicated new iPhone, it relied on China.

During an October 15 interview with China Daily, Tim Cook, now Apple's executive chairman, confirmed that the iPhone Duo was being manufactured exclusively in China. He also acknowledged the maturity of the Chinese foldable smartphone market and the country's advanced manufacturing capabilities. For a company that has spent years diversifying its geographic footprint, the decision was an unusually direct recognition of where the industrial expertise required for this category remains concentrated.

The supplier network is international, but much of its practical manufacturing capability is deeply connected to China. Foxconn handles final assembly, Samsung Display supplies the flexible OLED panel, and the main hinge suppliers reportedly include US-based Amphenol and Taiwan's Shin Zu Shing, while mainland Chinese companies participate in structural components, precision manufacturing, and other critical parts of the device. Several suppliers in the wider network also have experience developing technologies for Chinese foldable smartphone manufacturers.

That experience is valuable in ways that are difficult to capture on a bill of materials. China's consumer electronics industry has developed dense clusters of tooling companies, materials specialists, factory engineers, equipment manufacturers, and component suppliers capable of working together at extraordinary speed. When an experimental mechanism encounters a manufacturing problem, the solution may require multiple companies to redesign a part, modify a machine, adjust an assembly fixture, or improve a testing procedure almost simultaneously.

This ability to solve problems across organizational boundaries is one of the less visible advantages of an established industrial ecosystem. A supplier may know how to manufacture a particular metal component, but integrating that component into a commercial product requires knowledge of neighboring parts, manufacturing tolerances, assembly conditions, and the behavior of the complete device. Much of this expertise exists in experienced engineering teams and long-standing working relationships rather than in patents or technical specifications.

Apple historically benefited enormously from this ecosystem. The close collaboration between its engineers and Chinese manufacturing partners became one of the defining elements of its operational model, allowing the company to translate increasingly sophisticated designs into products manufactured at extraordinary scale. Cook himself played a central role in developing that system.

The changing geopolitical environment has introduced new complications. As Apple expands production in India and other countries, the company must replicate not only physical assembly capacity but also the engineering knowledge and supplier coordination that accumulated over decades in China. Bloomberg reported in July 2025 that Foxconn had asked hundreds of Chinese engineers and technicians to return from its Indian operations, illustrating how difficult the transfer of manufacturing expertise can become when business decisions intersect with political and regulatory constraints.

There is no established causal connection between those developments and the failures of a phone assembled in China. It would be misleading to claim that Apple's diversification strategy directly caused the Duo's hinge problems. The more credible concern is whether a manufacturing organization that has spent years reallocating resources, building new supplier relationships, and responding to geopolitical pressures can maintain the same level of engineering attention and coordination across its most complicated projects.

The Duo offers a particularly interesting case because Apple appears to have access to many of the ingredients required for a successful foldable: experienced suppliers, advanced manufacturing processes, and the accumulated knowledge of a Chinese industry that has already produced multiple generations of similar devices. The company's challenge is to integrate these resources into a coherent, repeatable manufacturing process that meets its own reliability standards.

If the early failures ultimately reveal inadequate control of manufacturing tolerances or component interactions, the lesson will not be that advanced products can only be made in China. Rather, it will demonstrate how difficult it is to reproduce the benefits of a mature engineering ecosystem simply by purchasing its components or relocating parts of its production network.

That distinction matters at a time when US-China technological competition is encouraging companies to reconsider how closely their industrial systems should remain connected. Supply-chain diversification can reduce important commercial risks, but breaking or weakening established networks may introduce costs that are difficult to measure until a particularly demanding product tests the limits of the new arrangements.

Apple's experience with the Duo may eventually offer a revealing example of those trade-offs. At present, however, determining whether they contributed to the screen failures requires evidence from the actual design and manufacturing investigation, not simply the fact that the controversy occurred during a period of geopolitical tension.

Among technology industry insiders, an amusing explanation has circulated for the timing of Apple's leadership transition. If the Duo becomes a success, the joke goes, it will be remembered as Tim Cook's final gift to Apple. If the product disappoints, the blame will fall on his successor, John Ternus, whose first major launch as CEO has now become the subject of an unexpected hardware controversy.

The timing certainly gives the joke some appeal. Ternus assumed the CEO position on September 1, introduced the Duo eight days later, and watched the product reach stores on October 23. Within days, the company was replacing devices with damaged folding displays.

But the division of responsibility is not nearly as convenient as the joke suggests. Before becoming CEO, Ternus spent years leading Apple's hardware engineering organization, with substantial responsibility for product development and reliability. Cook, meanwhile, was instrumental in building the manufacturing and supplier-management system that made Apple's modern hardware business possible. The Duo was developed within an organization shaped by both executives, and its engineering decisions were made long before the public handover.

What makes the controversy particularly awkward is that both men's professional reputations are closely connected to precisely the capabilities now being questioned. Ternus represents Apple's hardware engineering expertise, while Cook represents the operational discipline that allowed sophisticated Apple products to be produced reliably at scale. If the Duo's failures ultimately stem from component design, insufficient manufacturing validation, or supplier coordination problems, the incident will reflect on the organization both helped build.

The commercial consequences will depend heavily on what Apple discovers and how it responds. Replacing a newly defective device is a necessary first step, and for customers whose phones failed shortly after purchase, it may resolve the immediate inconvenience. Yet replacement does not necessarily answer whether other units from the same production period are vulnerable, whether the problem could recur after months of use, or how Apple will handle similar failures once a customer's warranty has expired.

Those questions carry unusual financial weight because of the Duo's construction. Its folding display is among the most expensive components to repair, with an out-of-warranty inner-screen replacement listed at $999. Even if a manufacturing defect would ordinarily qualify for warranty service, distinguishing such a defect from accidental pressure damage may become contentious when both can produce superficially similar symptoms.

A foldable phone is not indestructible, and no reasonable durability standard requires it to survive every accident. A large flexible screen can be damaged by excessive external pressure, including the kind that might occur if someone accidentally sits on an unfolded device. But that vulnerability only makes it more important for the manufacturer's own folding mechanism to behave predictably under normal use. Consumers need to understand where ordinary wear ends, accidental damage begins, and a potential mechanical defect becomes Apple's responsibility.

Should the investigation establish that a particular component or assembly process caused the reported failures, Apple will face decisions about identifying affected production batches, improving inspection procedures, and determining whether replacement phones require revised hardware. A more fundamental design vulnerability could require a broader response. The company has not announced a recall, and the publicly available evidence does not establish that one is necessary, but its reputation for standing behind premium hardware will be tested by how comprehensively it addresses the underlying issue.

The iPhone Duo may yet become a commercial success. Initial demand has been strong, independent testing has demonstrated impressive durability in some units, and the current number of verified failures is insufficient to establish a widespread problem. A limited manufacturing defect, identified and corrected promptly, would produce a very different outcome from a structural weakness that persists through normal use.

Still, the controversy cannot be understood solely through the eventual failure rate. Apple entered this market with a particular promise: it would wait until the folding smartphone could meet the standards that consumers had come to expect from an iPhone. Its competitors had already spent years discovering the weaknesses of flexible OLED displays, experimenting with hinge geometries, improving manufacturing techniques, and absorbing the cost of early mistakes. Apple had an unusually clear view of both the challenges and the solutions.

The screen failures now emerging around the Duo's central hinge suggest that some of those challenges remain unresolved in Apple's own product, at least for a subset of early customers. The teardown investigations have identified plausible mechanisms involving metal linkages and structural supports, while pre-launch reports point to a manufacturing process under considerable pressure. Neither body of evidence establishes the final cause, but together they warrant a more substantial engineering explanation than a general assurance that only a small number of units are affected.

There is also a larger industrial lesson worth considering. Apple's modern success was built partly on combining American product engineering with an extraordinarily capable Asian manufacturing ecosystem, particularly the extensive network of suppliers and engineering talent concentrated in China. That collaboration allowed the company to turn complex hardware designs into dependable consumer products at a scale few competitors could match. As geopolitical tensions reshape those relationships, preserving the knowledge, coordination, and manufacturing discipline behind that success may prove just as important as finding alternative production locations.

The Duo has arrived at a moment when Apple is attempting to demonstrate both technological leadership and a new chapter of corporate management. Its first foldable was meant to validate the company's patient approach to innovation while introducing consumers to another premium product category. Instead, the launch has exposed questions about mechanical reliability, production maturity, supplier integration, and the responsibilities that accompany a $1,999 smartphone.

There is no reason to assume Apple cannot resolve the problem. The company has the engineering resources, supplier relationships, and service infrastructure to investigate the failures and improve the product. What remains to be seen is whether the investigation reveals a limited manufacturing anomaly or a more consequential weakness in the design and production process.

Apple did not need to invent the folding smartphone, and nobody expected it to make flexible displays immune to physical damage. What customers did expect was that seven years of observing the industry, combined with Apple's considerable engineering resources, would produce a device whose basic opening mechanism had been thoroughly understood and validated before launch.

For now, that expectation is what Crackgate has put in doubt. The company that famously waits until a technology is ready must explain why some customers appear to be discovering the limits of its first foldable only after paying for it.
